The Profit Flow: The 5 Places a Business Leaks Money (And How to Plug Them)

The Profit Flow: The 5 Places a Business Leaks Money (And How to Plug Them) by Gilberto Herrera
In short

  • A business is a flow: attention turns into trust, trust into conversations, conversations into clients, clients into results, results into proof, and proof into new business. I call it the Profit Flow.
  • Money leaks at five points: how you get clients, how you convert them, how you deliver, how results turn into authority, and how much the business depends on you.
  • Fix the weakest link first. More traffic into a broken flow just leaks faster.

Almost every owner who calls me says the same thing: “I need more leads.”

Almost none of them do. Not first, anyway.

When I look at the business, the leads are already there. They are just slipping out. A call goes to voicemail. A form sits for two days. A proposal goes out and nobody follows up. A client gets a great result and nobody asks for the review. The owner is so busy holding the whole thing together that none of it gets fixed.

That is not a marketing problem. That is a leak. And pouring more leads into a leaking business just means you lose money faster.

This is the idea behind the Profit Flow, the framework I use with every client. Here is how it works, the five places a business leaks money, and how to find yours in about 15 minutes.

What the Profit Flow is

A healthy business moves value in a loop:

Attention → Trust → Conversations → Premium Clients → Onboarding → Fulfillment → Results → Success Stories → Authority → Referrals → Repeat Business → New Opportunities

The end of one client’s journey should create the start of the next one. When that happens, growth compounds. You do not need a new launch every month, because every client you serve well feeds the next client.

When it does not happen, you get the business most owners actually have: random bursts of marketing, feast-or-famine revenue, and an owner who cannot take a week off.

I break the loop into five flows so we can find exactly where it breaks.

Leak 1: Client Acquisition Flow

The question: How do the right people find you, notice you, and start to trust you?

This is positioning, message, content, speaking, partnerships, referrals, ads, and SEO. It is the front door.

How it leaks:

  • You sound like everyone else, so nobody stops.
  • You attract the wrong people: price shoppers, tire kickers, people who cannot afford you.
  • You rely on one source (referrals, one platform, one event) and when it slows, everything slows.
  • You post without a point. Content that does not lead anywhere.

What fixing it looks like: The Denmarks were real estate investors known as property flippers, with several cheap offers. We repositioned them as coaches and consultants with one premium offer. Same people, same skill, new position. Today they serve hundreds of clients across the country. The leak was not effort. It was who they were showing up as.

Quick check: Can you say in one sentence who you are for and why they pick you? If not, this is your leak.

Leak 2: Conversion Flow

The question: How does attention turn into conversations, and conversations into paying clients?

This is your offer, your pricing, your follow-up, your sales calls, your proposals, your CRM, and how fast you respond.

How it leaks:

  • Leads wait hours or days for a reply. By then they have called someone else.
  • Calls go to voicemail and most never call back.
  • The offer is confusing, so people say “let me think about it” and disappear.
  • Nobody follows up after the proposal.
  • You are underpriced, so even the clients you win do not make you money.

What fixing it looks like: K’la Model Maker had a huge following and hundreds of DMs a day. The attention was there. She was losing it because one person cannot answer that many messages. We built a chatbot for her messaging and an AI receptionist for her phone. Extra $30,000 in 30 days, without a single new follower. That is what a conversion leak costs, and what plugging it pays.

Quick check: What happens to a lead in the first hour after they reach out? If the answer is “it depends,” this is your leak. My guide to running a discovery call that closes covers the sales conversation itself.

Leak 3: Delivery Flow

The question: How are new clients onboarded, served, and helped to get real results?

This is onboarding, expectations, communication, project management, your process, your team, and quality control.

How it leaks:

  • The client signs and then hears nothing for a week. Buyer’s remorse sets in.
  • Every client gets a different experience because there is no process.
  • You over-deliver on the wrong things and under-deliver on the result they paid for.
  • Scope creeps. Projects drag. Margins shrink.
  • Clients get results but nobody tracks them, so nobody can prove them.

What fixing it looks like: A clear welcome within an hour of signing. A kickoff that sets expectations. A simple roadmap the client can see. Checkpoints where you measure progress. Most of this can be built once and run automatically. The human part is the relationship. The system handles the rest.

Quick check: Could a new team member onboard a client tomorrow using only what is written down? If not, this is your leak.

Leak 4: Authority Flow

The question: How do today’s client results become tomorrow’s trust, reputation, and demand?

This is testimonials, reviews, case studies, referrals, speaking, podcasts, press, awards, and success stories.

How it leaks:

  • You get great results and never ask for the review.
  • You have testimonials sitting in a folder, not on your site, your proposals, or your sales calls.
  • You never ask happy clients who else they know.
  • Your best client story lives only in your head.

This is the most ignored leak, and the cheapest to fix. Every result you have already created is an asset. Most businesses leave those assets on the table and go buy more ads instead.

What fixing it looks like: Rod Moore II of Profit Partners did the work and got the result. So I handed him a Six Figure Pro Award, in public. His win becomes his authority and mine. Jessica Smith, “the podcast queen,” ran her first event with my help: a free, public workshop on podcasting with about 30 people in the room. One in five of them bought her paid intensive that day. Now that event is a story she can tell forever, and it feeds everything upstream.

Quick check: When was the last time you asked a client for a review, a referral, or a story? If you cannot remember, this is your leak.

Leak 5: Freedom Flow

The question: Does the business give the owner more time, control, and profit, or less?

This is delegation, team, automation, AI, recurring revenue, margins, decisions, and the owner’s calendar.

How it leaks:

  • Every decision runs through you.
  • You are the only one who knows how anything works.
  • Revenue is up but your hours are up more.
  • You cannot take a week off without the business slowing down.
  • You bought tools to save time and now you spend time managing the tools.

Growth that makes the owner’s life worse is not growth. It is a bigger trap.

What fixing it looks like: HouseHeist, a real estate company, had dozens of small repeat tasks eating the team’s week. We built more than 30 automations across lead handling, follow-up, and internal handoffs. En Route Heating and Cooling went from no online presence to bookings on autopilot in under three months. The owners did not work harder. The business started doing more of its own work.

Quick check: If you disappeared for two weeks, what would break? Everything on that list is a freedom leak. For the deeper version, read how to scale without burning out.

How to find your leak in 15 minutes

Take a sheet of paper. Score each flow from 1 to 5, where 5 means “runs well without me” and 1 means “broken or does not exist.”

Flow Ask yourself Score (1 to 5)
Client Acquisition Do the right people find me, and can I say why they pick me in one sentence?
Conversion Does every lead get a fast reply, a clear offer, and real follow-up?
Delivery Does every client get the same strong experience, written down, with results tracked?
Authority Do results turn into reviews, stories, referrals, and new demand on purpose?
Freedom Could the business run for two weeks without me?

Your lowest score is your leak. Fix that one first. Not the one that sounds most fun. The lowest one.

Three rules that will save you money:

  1. Do not buy traffic when conversion is broken. More leads into a slow follow-up system is just more lost leads.
  2. Do not sell harder when delivery is broken. You will fill the business with clients who leave and talk about it.
  3. Do not buy tools when the strategy is unclear. Software makes a good process faster and a bad process messier.

Why this matters more than any tactic

Tactics are everywhere. Post more. Run ads. Try a new funnel. Buy the AI tool. Most of them work for someone. The reason they do not work for you is not the tactic. It is that they are bolted onto a business where the flow is broken somewhere else.

When every link connects, growth stops feeling random. A talk leads to a conversation. The conversation leads to a client. The client gets a result. The result becomes a story. The story leads to the next talk. One client helps create the next client. That is the Profit Flow, and it is the difference between a business that depends on you and a business that works.

Frequently asked questions

What is the Profit Flow?

The Profit Flow is a framework for how a healthy business creates continuous growth: attention turns into trust, trust into conversations, conversations into premium clients, clients into results, results into proof and authority, and authority into referrals and new opportunities. It connects marketing, sales, delivery, proof, and the owner’s freedom into one system.

What are the five Profit Flows?

Client Acquisition Flow (how the right people find and trust you), Conversion Flow (how attention becomes paying clients), Delivery Flow (how clients are onboarded and get results), Authority Flow (how results become proof and demand), and Freedom Flow (how the business gives the owner more time, control, and profit).

How do I know which part of my business is leaking money?

Score each of the five flows from 1 to 5. Your lowest score is your leak. Common signs: slow lead reply and missed calls (Conversion), no written onboarding process (Delivery), never asking for reviews or referrals (Authority), and a business that cannot run without you (Freedom).

Should I fix marketing first?

Only if Client Acquisition is actually your lowest score. Most owners who say they need more leads have a conversion or follow-up leak. Sending more leads into a leaking system just loses money faster.

Where does AI fit in the Profit Flow?

At the handoffs: answering missed calls, replying to leads in under a minute, sending reminders, following up on proposals, welcoming new clients, and asking for reviews. AI should strengthen the flow, not replace the human moments that build trust.
